You do not need a perfect website. You need a stronger, more consistent record than the businesses Google and AI search already trust in your niche and area.

Most owners do not have a marketing department. They have a site, a short list of competitors who keep winning the work, and a business to run. This page is the method for scoring your business against those competitors. If you need the entity record explained first, read Entity SEO for Local Businesses: What Google Knows About You.

Table of Contents

Toggle

Why a Perfect Site Is the Wrong Target

What to Score Against Named Competitors

Why Spreadsheets Can’t Run a Competitor Analysis

What Owners Measure Instead

How a Competitor Gap Report Should Read

Who This Competitor Analysis Is For

What to Bring to the Call

Related Local SEO Resources

Why a Perfect Site Is the Wrong Target

Ranking has always been a comparison. You take a position someone else holds, or you do not.

The mistake I see is spending months improving your own pages with no picture of the businesses Google already treats as the authority in that niche and area. You can raise a plugin score, publish more posts, and still sit behind a competitor whose entity record is simply more complete.

You do not need to be perfect. You need to beat them.

That applies to Google and to AI answers. Both systems compare. AI answers often ignore who sits in the local pack. The comparison is still against other businesses, just not always the same list.

What to Score Against Named Competitors

Pick the companies that take the work you want. Not a national brand you will never compete with. Two or three names is enough to start.

Score the same items on your side and on theirs:

Entity coverage: services, people, locations, credentials

Entity depth: proof behind those claims, not only a label on a page

Geo signals: neighborhoods, landmarks, operating proof in the areas you both claim

Reviews: volume matters less than whether the text matches the services and areas on the site

Citations and directories: current names, addresses, services (a citation gap analysis)

Content slots: the pages and third-party sources that fill the questions buyers actually ask (a content gap analysis)

Topical authority here is not content volume. It is whether those slots are filled, consistent, and stronger than the named competitors.

GBP has to sit in that same scorecard. If they list detailed services and have pages and reviews behind them, and you list a generic category, that is a gap. I will cover GBP and website parity on its own page. The short version is in the Google Business Profile optimization notes on omaha-seo.com.

Why Spreadsheets Can’t Run a Competitor Analysis

The comparison is not one column of ranks.

It runs across the site, the open web, and the competitor set at the same time. A spreadsheet can hold notes. It cannot keep that scan current, and it cannot tell you which gaps matter because a competitor is weaker there.

That is why so many audits stall. The owner gets a list of everything that could be better on their own domain. They do not get a ranked list of what would change the comparison.

WordPress adds another layer. Templates, plugins, leftover service pages, and blog categories can make your own site compete with itself. I described that constraint in WordPress SEO and AEO for local service businesses. Fixing friendly fire on your site is part of beating competitors. It is not a separate hobby.

What Owners Measure Instead

Most reports still show:

Keyword rank

Plugin score

Traffic

Those can be correct and still miss the comparison. Traffic that does not become leads is a common substitute. Rank on a term you do not get hired for is another.

I wrote about that reporting problem in Why Your SEO Isn’t Generating Leads. If the report never names the businesses you lose work to, it cannot tell you whether you are catching them.

Citation tracking can show whether AI answers mention you or them. I use Cairrot for that slice and published Cairrot Evaluation (2026). A mention is one data point. It is not the full entity gap.

For the measurement how-to, see How to Track and Rank in LLMs and the GEO Tracking Guide.

How a Competitor Gap Report Should Read

A useful competitor gap report is short.

Red flags: conflicts and errors that make the entity look unreliable (old addresses, dropped services, mismatched GBP, AI pages that contradict the site)

What to fix first: items where you are behind a named competitor and the buyer would notice

What to improve: coverage you both lack, or depth you can add without opening a new conflict

What can wait: gaps where the competitors are weaker than you, or slots that do not match how you get hired

The output should feed three places: content, GBP, and off-site cleanup. If the report only produces a blog calendar, it is incomplete.

I do not attach case numbers to this page. The method is the comparison, not a promised rank.

Who This Competitor Analysis Is For

Owners who are already paying an agency, or running tools themselves, and still losing the comparison.

Practitioners who have followed public tactics and never built a competitor entity file.

Not a fit: no budget and no way to change the site, or a call that is only about venting at vendors.

What to Bring to the Call

Site URL

Two or three named competitors

Latest SEO or AEO report, if you have one

Services and areas you actually sell

What you already tried

I want at least 50 of those conversations with WordPress owners and some frustrated practitioners before I turn this into teaching. After leaving a CFO role at a seven‑figure nonprofit, I built my first online business and hit #1 in AOL search within weeks—then clients started asking me to replicate those results for them. Since then, I’ve helped businesses turn WordPress sites into high‑performing assets through technical SEO, site architecture, speed, and content strategy, and I’ve built and sold a WordPress site after growing it to 1,000+ organic keyword rankings.
